Well, I usually plan everything ahead, but for my current comic, I only have the general outline and characters' backgrounds and development written up ahead. Each chapter comes out spontaneously.
I'm doing this mostly because I used to have a hard time writing short stories so this is a good exercise for me to keep one chapter very short, concise and that is still somewhat linked to the general plot.
