I don't know if this reason is dumb enough. I had worked on plots for my main Fantasy for years. Then when I started to write, I realized I did not have enough writing skills so I had to switch to short horror tales instead. :v
It depends on the projects. Right now, I'm doing short tales so I focus on 1-3 characters only. But in my BL project, I have around 5-10 characters planned. And in my Fantasy project, I have almost 50 characters in progress.

Well. I don't know about others, I can only speak for myself. You can tell how desperate I am. I really want to improve my writing skills, and so far, I've gotten no feedback on my works.
